Order-to-Cash Assessment

Last reviewed: 8 September 2026

Assessment questionWhere do invoice, evidence, approval and payment stages break?

Order-to-cash failures are frequently created upstream of collections. A customer may be willing to pay, but the invoice cannot progress because the order, delivery, tax, acceptance or master-data chain is inconsistent.

Follow one transaction end to end

  1. Confirm the commercial order and agreed billing trigger.
  2. Check delivery, service or milestone evidence.
  3. Test invoice accuracy and dispatch/submission proof.
  4. Confirm customer receipt, booking or portal acceptance where available.
  5. Trace approval, due date, payment run and allocation.

Group failures by source

Before invoice

Missing PO, wrong commercial terms, incomplete fulfilment evidence or delayed internal billing approval.

At invoice

Incorrect entity, tax data, reference, format, portal submission or supporting document.

After invoice

Unresolved queries, approval gaps, payment-run misses, unapplied receipts or weak follow-up on the next event.

Convert findings into prevention

The assessment should not end with a list of old invoices. It should identify which upstream failure creates repeated delay, quantify the affected value, and assign a preventive control at the point where the defect first enters the process.

Bottom line

Collections teams should not be asked to compensate indefinitely for defects created earlier in the revenue cycle. A strong order-to-cash review finds the first broken hand-off and fixes it there.
