Why Customers Don’t Pay: Process, Priority, Ability, Intent or Dispute?

Executive answer

An overdue invoice is a symptom. The intervention depends on the cause.

CAN PAY + WILL PAYProcess / priorityAccelerate
CAN PAY + WON’T PAYIntent / leverageEscalate
CAN’T PROCESSDocuments / approvals / disputeResolve
WANTS TO PAY + CAN’T NOWLiquidityStructure
CAN’T / WON’T PAYDistressed / legacyRecover · settle · close

One overdue number, several different problems

Treating every unpaid invoice the same wastes effort. A customer may intend and be able to pay but be stuck in process; may have liquidity stress; may dispute the transaction; may be strategically delaying; or may simply lack the documents needed to approve.

Five diagnoses

ProcessPayment is blocked inside the workflow.
PriorityThe payer can pay but other suppliers/actions are being prioritised.
AbilityLiquidity or financial stress constrains payment.
IntentThe payer is avoiding or strategically delaying.
DisputeThe obligation, amount, delivery, service or commercial term is contested.

Why diagnosis changes action

A documentation problem needs correction; a genuine dispute needs resolution; liquidity stress may require structure; unwillingness may need escalation; a broken promise needs a different intervention from a first promise.

Management implication

An ageing bucket is not a strategy. Build account-level reason codes, evidence, owners and next actions.
